Same impact: SILENCE.

In every leadership team, there’s an official way of working and then there’s the real way. Shaped by the unwritten rules. They live in side conversations, in the pauses before someone speaks, and in the mental calculations about whether it’s worth taking the risk of speaking your truth.

At the deepest level of our inner psychological landscape, these rules are driven by identity management. Our constant, often unconscious effort to balance belonging with the fear of exclusion. It’s a strong psychological truth shaped by our evolution: humans will go to great lengths to protect their place in the group, even if that means silencing themselves.

When the unwritten rule is don’t challenge authority, curiosity dies.
When it’s hide mistakes, learning stops.
When it’s only certain voices count, collaboration shrinks.

These rules aren’t random. And here’s the cost: psychological safety erodes. People protect themselves instead of the team’s goals. Opportunities for innovation, problem-solving, and learning from mistakes are lost.

Leaders who surface and shift these rules can unlock a culture where belonging doesn’t depend on staying silent and where learning from mistakes isn’t a risk, it’s the norm.

What unwritten rules do you recognize in your team culture?
